It Started With a "Faulty" Indicator

Mid-November last year, an angry email landed in my inbox. The support team had forwarded it with a note: a maintenance lead at a food processing plant in Wisconsin was ready to ship his Rice Lake Weighing Systems Model 120 indicator back for warranty replacement. The display was reading erratic weights, he said. Clearly, it was our equipment at fault.

I get pulled into cases like this when there's a chance the product might actually be defective. As a quality manager at Rice Lake, I review every calibration certificate and verification report that leaves our facility—roughly 200 unique items a month. The indicator was reading a signal that jumped between 4.2 and 9.7 pounds—not because the electronics were faulty, but because the inputs were telling it two different stories depending on which part of the bridge cycle it sampled.

Was our indicator defective? No. Was the original load cell the problem? No. It was a two-wire mix-up between two manufacturers' conventions. Once we re-pinned the connector, the 120 settled down and read straight. Fifteen minutes of actual work. The two weeks lost before that call were lost to the assumption that "a load cell is a load cell."

Then Came the Curveball

Before the customer hung up, he asked about the rest of his measurement chain. He had a few single pressure sensors & transmitters feeding process lines, plus a differential pressure switch monitoring a filter across two lines. Those are well within our scope. We verify and calibrate that class of instrumentation regularly, and I said so without hesitation. We arranged for him to send them in.

Then came the curveball. "Oh, and how do I calibrate our Extech pH meter?" he asked, almost as an afterthought. "It's been reading slow lately."

I paused.

Here was the easy path. I could have said, "Sure, send it in, we'll handle it." We'd have booked the work, charged a fair price, and the customer probably wouldn't have known the difference. But I knew we didn't have real expertise in Extech's electrode calibration procedure. We're not an Extech service center. Our lane is industrial weighing: load cells, scales, indicators, process sensors, and the standards that govern them. A handheld lab-grade pH meter from a brand we don't support isn't in that lane.

So I told him the truth.

"That's not our equipment," I said. "We can't do justice to that calibration. Here's what I'd do: check that your buffer solutions are fresh, verify the temperature compensation settings, and follow Extech's published procedure. Their support site has the manual, and their support team actually knows that product. I'll send you the link before we hang up."

The line went quiet for a moment, and I could kind of hear him processing what I'd just said. Then he said something I've heard enough times to recognize as a pattern:

"I appreciate you telling me that. Most vendors would've just taken the work."

Why Boundaries Are a Quality Issue

Here's what years of reviewing reports, audits, and customer feedback have taught me: knowing your boundaries is a quality control function, not just a business decision. If you accept work you can't do well, you're not being flexible. You're introducing risk. The quality of what you deliver is only as good as your ability to verify it.

Our lab works within a framework of recognized standards. For commercial weighing devices, that means NIST Handbook 44 requirements and OIML R76 tolerance specifications. For load cell calibration, we follow ASTM E74. Our quality practices are aligned with ISO/IEC 17025 management system expectations. These standards give us the backbone for how we verify that a Model 120 system or a load cell performs within specification. But that framework applies to what we actually cover. Stretching it to include a pH meter we don't support wouldn't just be dishonest—it would be bad practice.

I used to think good vendors say "yes" to everything. A while back, at a different company, a customer asked me to calibrate a torque wrench from a brand we didn't truly support. I said yes because I didn't want to disappoint him. It took three times longer than expected, the uncertainty analysis was shaky, and the customer ended up sending it to the OEM anyway. We lost time, money, and credibility. That's the lesson I needed to learn. I only believed in the importance of boundaries after ignoring it once and paying the price.

The Pattern I Started Noticing After 300+ Calls

Here's what I didn't expect: saying "no" to the pH meter didn't cost us anything. It added to our credibility.

The customer sent us the pressure transmitters and the differential pressure switch for calibration. Three months later, he ordered two more Rice Lake load cells to replace the remaining mismatched units on that line. And when they added a whole new production line this past spring, the spec came through with a Model 120 indicator and our load cells from day one.

None of that happened because we said "yes" to the pH meter. It happened because we didn't.

I don't have hard data on how many customers respond this way. I don't have a peer-reviewed study on vendor boundary-setting and long-term loyalty. What I have is the anecdotal pattern from several hundred quality escalations, support interactions, and customer audits. Based on that, my honest sense is that 60 to 70 percent of customers respect the boundary and trust you more for it. The rest go elsewhere, and honestly? Those probably weren't the right fits anyway.

And my experience is grounded in US industrial and food processing customers. If you're in a different region or sector, your mileage may vary. But I'd bet on the principle holding up: people would rather work with someone who tells the truth about what they can and can't do.

The Takeaway That Took Me Years to Learn

The most frustrating part of this industry isn't the technical problems. It's the vendors who blur the line between "we can help" and "we'll pretend to help." You'd think that wouldn't happen in B2B industrial supply, but it does. After the third customer told me about being burned by an overpromising supplier, I stopped being surprised. I just became more committed to not being one of those stories.

So here's my advice, from a quality manager who has read too many mediocre reports in his career: be honest about your boundaries. If a customer asks for something outside your expertise, say so. Point them to someone who can do it right. I do not believe "no" is a dirty word in customer service—I've watched too many vendors say yes to work they couldn't handle, and I've watched the customers quietly walk away afterward.

Bottom line: the trust you build by saying "this isn't our strength" is worth more than any one-time service fee.
